If you want to see a business quietly bleed money, don’t look at their ads or their SEO. Look at their tracking. Most SMEs assume GA4 is ‘set up’ because someone installed a plugin three years ago. Then they wonder why their marketing feels like guesswork.

I’m going to show you the seven failures I see every single week – the ones that completely break your ability to spend money, measure success or scale anything sustainably.

They’re not glamorous. But they’re the difference between a business that grows… and a business that just “hopes” its marketing is working.

🔑 Key Takeaways

  • Most SMEs have no reliable revenue tracking – meaning all marketing decisions are made blind.
  • GA4 can’t optimise PPC or attribute sales if core ecommerce events aren’t firing.
  • Consent Mode V2 suppression quietly destroys data accuracy across all ad channels.
  • Broken tracking makes SEO look ineffective – when the real issue is measurement, not performance.
  • Half-baked “plugin installs” are the root cause of most broken funnels.

🧭 Jump to:

💥 1. No revenue tracking 🛑 2. Broken ecommerce events
🔒 3. Missing Consent Mode V2 🎯 4. PPC blind optimisation
🧩 5. Broken multi-touch attribution 📉 6. Misleading SEO performance data
📵 7. Offline conversions never tracked

1. No revenue tracking (yes, still unbelievably common)

This is the big one. The killer. The “I don’t know how much money our website makes” disaster that no dashboard can fix.

Most SMEs think revenue is tracking because:

  • “GA4 says the ecommerce plugin is active.”
  • “Our dev installed the code snippet.”
  • “Shopify/WooCommerce handles it automatically.”

Meanwhile GA4 is reporting comfortably:

£0 in revenue.

If GA4 can’t see your money, it can’t:

  • Validate channel performance
  • Optimise Google Ads bidding
  • Attribute conversions to SEO
  • Build retargeting audiences
  • Tell you which products sell the most

Everything becomes guesswork. Expensive guesswork.

2. Broken ecommerce events (the silent funnel killer)

Even when revenue is technically “tracking”, the underlying funnel usually isn’t.

I regularly see the following events missing or misfiring:

  • add_to_cart never fires
  • begin_checkout missing
  • purchase double-reporting or not firing at all
  • cart_view firing on every page (yes, really)

This creates data so warped that you simply cannot trust it. And if you can’t trust the data, GA4 becomes a very pretty guessing machine.

This is the part almost every SME misses.

If Consent Mode V2 isn’t configured correctly, Google legally suppresses:

  • Conversion modelling
  • Remarketing audiences
  • Behavioural data
  • Channel attribution

Your reporting collapses. Your ads get dumber. And your ROAS tanks – even though there’s nothing wrong with your marketing.

Consent Mode V2 is now unavoidable. And most websites still don’t have it.

4. PPC is spending money blind

If your purchase event isn’t firing, Google Ads is basically working with the sophistication of a toddler on a sugar high.

It cannot optimise for:

  • High-value products
  • High-LTV customers
  • Profitable categories
  • Repeat purchase audiences
  • Remarketing cohorts

I’ve audited accounts spending £10k/month where Google literally had no idea what a conversion looked like.

Fixing tracking alone – no strategy change, no extra budget – can cut CPA by 40–60% in under a month.

5. Multi-touch attribution breaks completely

Most SMEs are not “linear journey” businesses. People bounce between:

  • Organic search
  • PPC
  • AI tools
  • Social
  • Email
  • Offline conversations
  • Retargeting

If even one step of that journey isn’t tracked properly, the whole thing collapses. Suddenly:

  • PPC looks “poor”
  • SEO looks “slow”
  • Social “isn’t converting”
  • Email “has no revenue”

None of those statements are true.

The truth: the measurement layer is broken.

6. SEO performance becomes misleading

A very common pattern:

SEO is actually working… but revenue isn’t being attributed.

Because purchase events aren’t firing, companies think:

  • SEO isn’t converting
  • Organic traffic “isn’t valuable”
  • PPC is doing all the heavy lifting

In reality, the issue isn’t SEO.

The issue is that GA4 literally doesn’t know when a sale happens.

7. Offline conversions are never tracked

A lot of SMEs (and especially service businesses) have conversions that happen:

  • On the phone
  • Over WhatsApp
  • After showroom visits
  • Via invoice

None of this gets captured unless you explicitly track:

  • Phone click events
  • Email click events
  • Store locator interactions
  • “call from ads” conversions

Without those signals, GA4 undervalues the channels that actually drive money.

So what should an SME actually do?

Here’s the honest answer – not the fluffy agency version.

  1. Fix GA4 properly (not plugin-deep). This means GTM, consent mode, ecommerce events, deduplication and custom events configured by hand. MV’s SEO Agency team and devs do this every week.
  2. Fix the funnel before you look at traffic. This means checking UX, layout, CTAs, mobile interactions and accessibility – we handle this through our PPC & CRO alignment.
  3. Get a proper reporting stack. GA4 + Looker + Ads + Search Console. Clean, simple, transparent.
  4. Then scale SEO, PPC and social with confidence. Real growth starts when measurement stops being the bottleneck.

Final word

You don’t need more traffic. You don’t need more tools. You don’t need a bigger budget.

You need measurement that actually works.

Everything else flows from that.

If you want a tracking audit that calls this stuff out clearly – no jargon, no hiding – our SEO and Digital Strategy team can walk you through every blind spot and help you rebuild the measurement layer properly.
